You Can’t Lead If You’re Stuck in the Middle

Most business owners don’t notice when it happens.
They start as the operator… and slowly become the center of everything.
The real risk isn’t being busy. It’s being required for everything.
BELAY’s new guide From Operator to Owner: How to Exit the Middle Without Losing Control shows you how to step out of day-to-day execution while keeping visibility, quality, and momentum intact.
BELAY matches you with U.S.-based Assistants who bring structure, follow-through, and operational clarity so work keeps moving without you at the center.
Meta is no longer showing your ad to an audience group.
It's building a version of your ad for each individual person,
in real time, automatically.
It's a fundamental change to how the platform works.
Two things made this real.
Meta Andromeda Update
In late 2025, Meta replaced its old audience-matching system with Andromeda, an AI retrieval engine that reads your creative and decides who to show it to.
Not demographic groups. Individual people.
Andromeda scans the visual content, copy themes, and emotional tone of your ads.
Then it matches those signals to individual user behavior.
The ad doesn't follow the audience.
The audience finds the ad.
Here's the shift that matters: creative is now the targeting signal.
Tight audience settings don't help Andromeda work better.
They get in the way.
If you're still running narrow interest targeting with one creative, you're fighting the system.
I broke down the full Andromeda update in DAS #87 - How Meta Ads Changed Forever.
This is the next chapter of that same story.
Persona-based ad creative
On top of Andromeda, Meta announced persona-based image generation at Cannes Lions 2025, and it's been rolling out since.
You upload one product image.
Meta generates multiple visual variations, the same product in different contexts for different types of buyers.
The value-focused buyer sees it one way.
The style-driven buyer sees something else.
Same product, different visual story.

Advantage+ creative image generation
There's a video version too.
You upload up to 20 product photos and Meta stitches them into a video with music, transitions, and text overlays.
No editor, no production budget.
On paper, the early numbers put these AI videos within 5 to 15% of professionally produced video on direct-response campaigns.
I haven't seen the video version in any of my accounts yet, so I won't tell you it works.
Here's my honest read.
The image generation is already far from perfect, and video is harder.
It could easily turn into generic AI slop that nobody wants to run.
Treat it as unproven until you see it with your own eyes.
Same warning for the images!
The AI-generated variants aren't checking your brand guidelines.
Some of what Meta gives you will be off: wrong colors, odd crops, a product that doesn't quite look like your product.
Review every variant before you scale spend, and kill the ones that don't fit.
Turn off the enhancements that change your creative
Here's the most useful thing you can do right now.
It takes two minutes.
When you build an ad, Meta enrolls you in Advantage+ creative enhancements by default.
Add music. Image touch-ups. Animation. Overlays. Generated backgrounds. Brightness and contrast tweaks.
All on, unless you turn them off.
These aren't the persona features.
This is Meta reaching into the exact creative you designed and changing it. Music you didn't pick. A crop that cuts your product. Colors shifted. Text moved.
And here's the trap: the preview often looks fine.
The distortion shows up on the live feed, where you're not watching.
You approve what looks right in Ads Manager, and something else runs in the wild.
So open the Advantage+ creative section and uncheck every enhancement that modifies your creative.
Add music, image touch-ups, visual touch-ups, animation, overlays, generated backgrounds, brightness and contrast. »» Off.
You spent time getting the creative right.
Don't let the machine repaint it.

This is the pattern with every one of these features.
Meta wants to take control off your hands to feed its system.
What this means for your creative strategy
Andromeda needs genuine variety to work: real concepts, not ten versions of the same ad with a new headline color.
But the usual advice, 10 to 20 concepts per campaign, assumes you have the budget to feed it.
Under €100 a day, 20 concepts just starve.
So on a small budget, run 3 to 5 strong concepts and give them real spend.
More on that in DAS #122 - The Flexible Ads Playbook for Small Meta Budgets.
The part nobody talks about
Andromeda finds bad creative faster too, and no audience is big enough to brute-force past a weak hook anymore.
So stop thinking like a media buyer and start thinking like a creative director.
Just don't let the new tools spread a small budget across twenty ads it can't afford to test.
TLDR:
Meta's Andromeda engine reads your creative and matches it to individual users, so your creative is now the targeting.
Persona-based image generation turns one product photo into different visual stories per buyer, but the output is imperfect, so review every variant before you scale.
In Advantage+ creative, turn off every AI enhancement that modifies your ad; the live feed can distort even when the preview looks right.
The 10 to 20 concepts rule only works if your budget can feed it; under 100 euros a day, run 3 to 5 strong concepts instead of starving 20.
Treat all of it like any new feature: test with caution, keep control, scale only what earns it.
